The Most Dangerous Assumption in Collision Repair

The most costly mistake a shop can make after a collision isn't using the wrong part or misreading a weld procedure. It's deciding a vehicle doesn't need to be measured because it doesn't look like it does.

"It's not the big, heavy hits that trip up a shop when the reinspectors come calling," P&L Consultants co-owner Larry Montanez told a panel of experts during a "Repair University Live" broadcast on Collision Hub. "It's the ones where the shop assumed based on eyeballing the car that it didn't need measuring."

Why Visual Assessment Isn't Enough

Modern vehicle gaps are tighter than they were a generation ago, and the tolerances in manufacturing have narrowed accordingly. That makes visual inspection less reliable, not more. Spanesi Chief Operating Officer Tim Morgan put it plainly: "There has to be a pre-measure."

The structural engineering logic behind this is well-documented. Modern vehicles are designed to transfer collision energy through specific load paths — a front bumper strike doesn't just damage the front structure. Energy travels rearward through defined pathways in the unibody or frame, and damage can appear at the opposite end of the vehicle from the impact point.

Vehicle Collision Experts CEO Mark Olson echoed findings from prior industry presentations: a front-end collision can produce damage in the rear quarter panel. OEMs have, in some cases, published diagrams showing exactly where energy travels after specific impact types — Collision Hub CEO Kristen Felder noted that some manufacturers have "literally put big red arrows" on repair documentation showing shops where to look.

Measure the Whole Car, Not Just the Damaged Area

A shop that starts measuring at the damage zone and stops there isn't performing a pre-repair measurement — it's confirming what it already knows. The purpose of pre-repair measurement is to find what isn't visible.

Morgan described the correct approach: start on one side of the vehicle and measure all the way to the opposite end. This is the only way to confirm that torque boxes and structural reference points are in their correct locations relative to the rest of the vehicle.

Both upper and lower body need to be measured, and the measurement must be three-dimensional. A tram gauge check is not sufficient. "It has to be measured three-dimensionally," Morgan said.

Proper 3D measurement typically requires removing the wheels, as a vehicle resting on its suspension isn't keying off a true datum plane. Morgan noted that some benches can compensate for suspension geometry, but Olson was clear that wheels-on measurement is only appropriate for diagnostic or post-repair stages — not for the actual repair measurement.

A Real Consequence: A Totaled Vehicle Nobody Looked At

Montanez described a case that illustrates exactly what happens when shops skip broader measurement. A vehicle came in with mild, localized damage. The shop measured the affected area and signed off. Nobody checked the rest of the car.

What Montanez found during a subsequent inspection: the front of the vehicle had been badly repaired in a prior collision. The insurer had to buy the car back and pursue the shop that did the original work.

"The front totaled it," Montanez said, "but no one looked at it."

Even Cosmetic Damage Requires Measurement

The panel explicitly addressed the objection collision repairers hear most often when advocating for universal measurement: "What if it's just a key scratch?"

Even then, Montanez and Morgan said. Scan the car. Measure it.

The liability reasoning is straightforward: once a shop accepts a vehicle for any work, it has touched the car. Montanez pointed out that this creates grounds for a customer to sue the shop over any problem discovered on the vehicle, even one unrelated to the current damage.

"Everything that's on that car, you own it," Montanez said.

Whether the insurer will pay for a pre-repair scan and measurement on a cosmetic repair is a separate question — and one worth addressing with a supplement if necessary. Felder made the observation that shops will fight for every dollar on parts and labor but "fight tooth and nail" against measuring a car if the insurer won't immediately approve it. That calculus is backwards: the measurement is protecting the shop from liability, not just generating a billable operation.

The Professional Standard

Universal 3D measurement before every repair is not a premium service offering — it is a baseline professional obligation. Shops that skip it are not saving time; they are accepting liability for whatever structural condition exists in the vehicle at the time of acceptance, whether they caused it or not.

The collision repair industry's move toward thorough pre-repair inspection protocols reflects an understanding that modern vehicles are complex enough that eyeballing damage is simply not a reliable diagnostic method.
